The 2026 Rebound of Small-Cap Commercial Real Estate: What's Driving the Surge in Sub-$25M Deals
A Market Finding Its Footing Again
After two years of rate-driven paralysis and cautious capital deployment, the small-cap commercial real estate market—defined here as transactions between $5 million and $25 million—is showing genuine signs of life in 2026. Total small-cap CRE sales reached $57.1 billion in the first half of 2026, a 9.3% year-over-year increase from H1 2025. That marks the second consecutive year of first-half growth, and at this point, it's getting harder to dismiss as noise. This is starting to look like a real recovery.
Context still matters, though. Total volume sits roughly 10% below the 2022 peak of $63.55 billion. The market is healing, not healed. But for private investors, regional operators, and the institutional capital increasingly hunting yield in smaller markets, the direction of travel is unmistakably positive.
Industrial: The Undisputed Engine of Growth
No sector tells the story of this rebound more compellingly than industrial. Transaction volume surged 12.6% year-over-year to a record $14.2 billion in H1 2026—not only setting a new benchmark but edging out the sector's own 2022 peak by more than 5%. In a market still wrestling with elevated borrowing costs, that's a remarkable thing to write.
The shift in industrial's appeal has been years in the making. Its market share of small-cap deals has grown from just 16.3% in 2019 to 24.9% today—a dramatic reshaping driven by relentless demand for urban infill locations and strategically positioned last-mile facilities. E-commerce logistics networks keep densifying. Supply chains keep prioritizing proximity to end consumers. And smaller industrial assets in well-connected locations have quietly become some of the most coveted properties in commercial real estate.
For buyers and sellers in this space, the record volume signals a competitive market where quality assets are drawing multiple bidders. Small-bay industrial and urban logistics are no longer niche plays. They're central to the small-cap thesis now.
Retail's Unexpected Resurgence
If industrial is the expected leader, retail is the story nobody fully saw coming. The sector posted the highest growth rate of any property type in H1 2026, jumping 17.7% year-over-year to reach a new benchmark of $12.91 billion. Retail's share of the small-cap market has now climbed to 22.6%—the highest level recorded since sector tracking began in 2019.
I've watched a lot of narrative cycles in this business. The
